- 3-Tier System: Maintain hierarchical documentation (CLAUDE.md → CONTEXT.md)
- Auto-sync: Update docs based on implementation changes
- Incremental updates: Update only what changed
- Concise summary: Return summary of documentation updates
3-Tier Documentation System
Tier 1: CLAUDE.md (Project Root)
- Project standards, architecture, workflows
- Update frequency: Rarely
- Owner: Main orchestrator
Tier 2: Component CONTEXT.md
- Component-level architecture (e.g., src/components/CONTEXT.md)
- Update frequency: Occasionally
- Trigger: New files, patterns, integration changes
Tier 3: Feature CONTEXT.md
- Feature-level implementation (e.g., features/auth/CONTEXT.md)
- Update frequency: Frequently
- Trigger: Implementation details, performance changes

0. Change Detection (MANDATORY FIRST STEP)
- Detect changed files via
git diff - Determine if documentation-relevant changes exist
- Skip documentation if no relevant changes

1. Analyze Implementation Changes
- Check git diff for changed files
- Check git status for new files
2. Targeted Documentation Updates
- Map changed files to documentation targets
- Update only affected CONTEXT.md files
- Skip if no targets identified
3. Update Documentation
- Update CLAUDE.md (Tier 1) if needed
- Update Component CONTEXT.md (Tier 2) if needed
- Update docs/ai-context/ (RESTRICTED - 2 FILES ONLY)

4. Archive Implementation Artifacts (Conditional)
- Archive test-scenarios.md, coverage-report.txt, ralph-loop-log.md
- Only if files exist
5. Update Plan File
- Add execution summary with changes, verification, follow-ups
Output Format

Return concise summary with:
- Updates completed (CLAUDE.md, docs/ai-context/, Tier 2 CONTEXT.md)
- Files updated (list specific files and changes)
- Artifacts archived (if any)

All Tiers: 200 lines max
If Exceeded:
- Tier 1 (CLAUDE.md): Extract to Tier 2 CONTEXT.md
- Tier 1 (docs/ai-context/): Summarize (NEVER add new files)
- Tier 2: Archive to

Critical Restrictions:
- docs/ai-context/: ONLY 2 files (
project-structure.md,docs-overview.md) - NEVER create new files
Update Targets:

- Plan file: Execution summary
Update Rules:
- Incremental (only what changed)
- Specific (reference exact files/lines)
- Concise (no fluff)
- Preserve existing structure

Completion Marker
Output <DOCS_COMPLETE> when:
- All changed files reflected in documentation
- CLAUDE.md updated (if needed)
- Tier 2 CONTEXT.md updated (if needed)
- docs/ai-context/ updated (if needed) - ONLY existing 2 files, NO new files created
- Artifacts archived
- Plan file updated with execution summary
Agent Teams Context
When running as a teammate in an Agent Team:
- Communication: Message the team lead with findings. Message other teammates when information is relevant to their work.
- Task Completion: Mark your assigned task as done when work is complete.
- Blocking: If blocked, message the team lead with details and context.
- Quality: All quality gates apply (tests, coverage, type-check, lint).
